Days 1 to 30: see what you have
- Inventory the AI already in use, including the tools nobody asked permission for.
- Stand up the one approval gate: a single intake point and a named review step.
- Name an owner for the program, with time carved out, not added on.
Days 31 to 60: raise the floor
- Run vendor due diligence on the highest-risk tool from the inventory, using the checklist and a Reverse Canvas.
- Draft the governance policy: scope, roles, the gate, and the incident path.
- Launch literacy basics for all staff: what AI is and is not, when to verify, how to flag a concern.
Days 61 to 90: prove it works
- Run one incident-response drill with a realistic scenario and a real clock.
- Add monitoring to every approved tool: metrics, cadence, and a named reader.
- Report the program to P&T and leadership: inventory, gate, first review, and drill results.
Guardrails are cheaper than incidents. Ninety days of unglamorous work buys the thing that matters: known risk, clear ownership, and a practiced response.
